Original worked case: recover delivery reliability at an e-bike plant
Prompt: A German e-bike manufacturer promises 10,000 bikes per month but ships only 8,400 on time. Demand is stable at 10,000. Management wants at least 95% on-time delivery within three months without building a new line.
Given:
- Assembly has 12,000 units of theoretical monthly capacity.
- Planned downtime and changeovers reduce available capacity by 10%.
- First-pass yield is 90%. Failed bikes require rework in the same month.
- Component shortages stop the line for 8% of available time.
- The plant releases work in large weekly batches. Finished bikes wait an average of four days for final inspection.
1. Calculate stable good output. Start with 12,000 theoretical units. After planned downtime, 10,800 units remain. Component shortages leave 10,800 × 92% = 9,936 attempted assemblies. At 90% first-pass yield, stable first-pass output is about 8,942 bikes.
This explains most of the service gap. Inspection delay then makes some completed bikes miss the promised date.
2. Find the highest-impact moves. A new line is not the first answer because theoretical capacity exceeds demand. The plant should protect existing time and quality:
- Create a shortage-control routine for the few components that cause most line stops.
- Run a quality Pareto and fix the top two rework causes.
- Replace weekly release batches with smaller daily lots and scheduled inspection windows.
3. Test the target. If shortages fall from 8% to 3% and first-pass yield rises from 90% to 95%, first-pass good output becomes 10,800 × 97% × 95% = about 9,952 units. That equals roughly 99.5% of monthly demand. It does not prove that at least 95% of orders will ship on time because the prompt gives no rework time, recovery rate, inspection delay, or daily output distribution.

Debrief: The main trap is to compare 12,000 units of theoretical capacity directly with 10,000 units of demand. The usable system produces less because time loss and quality loss compound. A second trap is to stop after calculating 8,942 first-pass units. The prompt asks for on-time delivery, so the inspection queue and batch-release policy still matter even after output improves. A strong final answer therefore joins capacity, quality, and flow into one operating plan. It also treats 9,952 units as a planning estimate, not a guarantee: daily variation, product mix, and rework can still move service performance.
If the interviewer challenges the plan, defend the sequence rather than every assumption. Explain why shortage control and quality work are reversible, measurable moves; state what result would trigger investment; and name the risk that the pilot could shift the bottleneck to inspection. This shows practical judgment without pretending the case data are more precise than they are.
