Horváth Case Interview Guide: Process, Case Study, and Prep (2026)
Prepare for the Horváth case interview with the official graduate process, case dimensions, a worked performance-management case, and application guidance.
On this page
The Horváth case interview is a case-study stage in a role-specific selection process. Horváth's current graduate careers page confirms the case study, while its direct-entry FAQ gives the application-language and document rules. Prepare performance management, transformation, cost, and implementation problems, then follow your live vacancy for the exact process and working-language expectations.

What is the Horváth interview process?
The official graduate page is the safest process source. It confirms selection conversations and a case study, but it does not establish one universal sequence for all offices and roles.
Candidate accounts can help you understand pace and interviewer style. They cannot set policy. Ask recruiting whether the case is live, written, presented, individual, or combined with other exercises.
What does Horváth confirm today?
Horváth's current direct-entry tips say the first interview focuses on personal and professional fit and the second includes a case study. The page also says candidates receive feedback after each interview. Treat that as the official baseline. A live vacancy can add role-specific steps, and candidate reports can describe one experience, but neither should be blended into a false universal sequence.
Build two preparation tracks from this evidence. First, prepare a clear CV walk-through and motivation for the target practice. Second, prepare to diagnose and present a business problem under time pressure. If recruiting gives a different order, keep the same two tracks and change only the rehearsal sequence.
How should you handle an unspecified case format?
Prepare one analysis so it works in three forms: a live conversation, a short written page, and a five-minute presentation. Start with a one-sentence objective and a compact issue tree. Keep calculations legible, label assumptions, and write the recommendation before polishing slides or notes. This prevents format practice from replacing problem solving.
On interview day, confirm the deliverable and time available. If you receive written material, scan the question and exhibits before reading every line. Mark the decision, the unit, the time period, and any data conflict. If the interviewer leads the discussion, answer the current question directly before adding context. If you must present, lead with the decision and use the analysis as support rather than narrating every step you took.
What does a Horváth case test?
How is a Horváth case different from a general strategy case?
Horváth is closely associated with performance management and transformation, so a strong practice set goes beyond choosing a market or product. It connects the strategic objective to measures, management routines, process changes, systems, and realized value.
Use the profitability framework for the economic diagnosis. Add a KPI tree that links outcomes to controllable drivers. Finish with a digital transformation case so the recommendation survives implementation questions.

How should you prepare for practice-specific technical questions?
The technical discussion can depend on the role. Do not memorize one Horváth vocabulary list. Build a one-page evidence sheet for the named practice in your vacancy:
- Controlling and performance: KPI hierarchy, planning cycle, variance analysis, and decision ownership.
- Finance transformation: close process, data quality, operating model, systems, and change adoption.
- Operations: capacity, service, cost, process loss, and implementation.
- Pricing or commercial performance: customer segments, price realization, volume response, and sales execution.
- Technology-enabled transformation: process need, data, architecture constraints, adoption, and value tracking.
For each topic, prepare one definition, one business example, one failure mode, and one decision measure. This is enough to show working knowledge without pretending that every role uses the same technical screen.
Original worked case: restore margin at an industrial service business
Prompt: A German industrial maintenance provider grew revenue from €100 million to €110 million, but operating profit fell from €12 million to €11 million. Management wants to restore a 12% margin within one year without exiting major customers.
Given:
- Technician labor cost rose from €42 million to €49 million.
- Subcontractor cost rose from €10 million to €14 million.
- Other costs stayed at €36 million.
- Billable utilization fell from 78% to 72%.
- Twenty large contracts generate 55% of revenue. Six have not been repriced for three years.
Diagnosis: Current operating cost is €99 million because €49 million + €14 million + €36 million = €99 million. Profit is therefore €11 million. A 12% margin on €110 million needs €13.2 million profit. The gap is €2.2 million.
The cost bridge shows €11 million of extra labor and subcontractor cost, partly offset by €10 million of revenue growth. Profit therefore fell by €1 million. Falling utilization and old contract prices are the likely drivers.
Actions:
- Restore utilization from 72% toward 76% through demand planning, regional scheduling, and skill-based dispatch.
- Reprice the six old large contracts using service scope, wage inflation, and response-time value.
- Set subcontractor approval rules and build capacity for the few skills that drive repeat external spend.
Illustrative value bridge: If the company recovers €1 million from pricing, €0.8 million from utilization and scheduling, and €0.7 million from subcontractor control, it gains €2.5 million. That clears the €2.2 million gap with €0.3 million of execution buffer. These are case assumptions, not reported company results.
Recommendation: Start with a six-week contract and utilization sprint. Give the commercial lead ownership of repricing and the operations lead ownership of scheduling. Track realized price, utilization, subcontractor spend, service level, and customer churn. Do not count savings until the KPI changes appear in invoices and payroll or supplier costs.
Debrief: The case is not solved by observing that costs increased. The €2.2 million target gap sets the required scale, while the contract and utilization facts identify where management can act. The value bridge is deliberately illustrative: it tests whether the actions could clear the target, but each estimate still needs validation. A weak answer would add the full cost increase to the profit target or treat every planned initiative as realized savings.
The recommendation also needs a management system. Commercial and operations owners must report different leading measures, while finance validates realized value. Service level and churn are guardrails because aggressive repricing or scheduling changes can restore margin while damaging customer relationships. If challenged, state which assumption you would test first: price headroom on the six old contracts, the causes of lower utilization, or the repeatability of subcontractor demand.

How should you prepare in four weeks?
Use the profitability framework to diagnose economics. Use case interview synthesis to present the answer.
For Week 4, turn the evidence behind your CV into six concise stories and rehearse them in the behavioral simulator.
How should you present a short case recommendation?
Use a four-part page: recommendation, evidence, delivery plan, and risk. The first sentence answers the question. The next two or three facts explain why. The delivery plan names workstreams, owners, timing, and the KPI that proves value. The final line gives the main risk and the next validation step.
If the prompt includes many KPIs, do not present all of them. Pick the outcome measure, the two or three drivers that explain it, and the guardrail that prevents a harmful trade-off. Practise the same analysis as a live conversation, a written page, and a short presentation. That makes your problem solving portable across an unspecified format.
What should your application include?
Horváth's current direct-entry FAQ says candidates may apply in German or English. It asks for a cover letter, CV, and relevant certificates, with diplomas and references given as examples. Follow a live vacancy if it requests a different or additional file.
Application language and working language are separate decisions. Permission to submit in English does not mean every Germany-based role or client project operates in English. Read the vacancy for German or English expectations, describe your language level accurately, and ask recruiting when the working-language signal is unclear. Choose one application language and keep the cover letter, CV, and file names consistent unless the portal asks otherwise.
Your application should make three things visible:
- measurable impact and analytical ownership;
- a reason for the specific Horváth role or practice;
- evidence that you can help implement a decision, not only recommend it.
Use the cover letter to connect that evidence to the named practice and role. Use the CV for concise, quantified proof. Use diplomas and references as supporting records, not as substitutes for clear impact bullets. Before uploading, check that dates, degree names, grades, employers, and language levels agree across the documents. A neat application pack cannot repair an unexplained contradiction.
If you are applying in Germany, use the Germany consulting Lebenslauf guide to choose document language and format. Then check the final PDF in the consulting resume grader.

Common mistakes
- Treating the case as generic strategy and ignoring performance management.
- Building a KPI tree without explaining the decisions it supports.
- Counting planned savings as realized impact.
- Giving a transformation plan with no owner, timing, or adoption risk.
- Treating permission to submit an English application as proof that every client-facing role works in English.
Final checklist
- Verify the exact brand, vacancy, office, and application language.
- Attach only the documents requested by the live job post.
- Practice profitability, KPI, transformation, and implementation cases.
- Prepare an answer-first short case presentation.
- Build fit stories around impact, teamwork, change, and delivery.
- Ask recruiting about the current case shape and assessment stages.
Horváth prep is strongest when you connect the number to the management system: define the performance gap, find its drivers, and show who will deliver the change.
