Road to Offer Free PEI and Fit Interview Workbook (2026)
Free PEI workbook with 40+ McKinsey-style questions, follow-up probes, and story-bank worksheet for behavioral consulting interviews.
The Road to Offer PEI workbook at /resources/pei-fit-workbook is a free PDF with 40+ Personal Experience Interview questions grouped by McKinsey's four behavioral signals, follow-up probes interviewers actually ask, and a story-bank worksheet. Free account required for the download. Adapts for BCG and Bain fit interviews despite the McKinsey-led framing.
What's Inside the Workbook
Three components, each addressing a specific PEI prep gap most generic behavioral interview guides miss:

Component 1: 40+ McKinsey-grouped questions. Questions sorted by the four signals McKinsey grades:
- Leadership. "Tell me about a time you led a team through resistance to a measurable outcome." Variants on team conflict, stakeholder management, and convincing skeptics.
- Personal impact. "Tell me about a time you persuaded someone to change their position on a high-stakes decision." Variants on managing up, influencing peers, and changing organizational direction.
- Drive. "Tell me about a time you set an ambitious goal and the obstacles that almost stopped you from hitting it." Variants on resilience, prioritization, and persistence.
- Growth. "Tell me about a time you received hard feedback and what you did with it." Variants on self-awareness, learning curves, and pivoting after failure.
Component 2: Follow-up probe lists. This is the under-prepared dimension. McKinsey partners don't stop at your initial story; they ask 2-4 follow-up probes that pressure-test specifics. Sample probes the workbook lists:
- "What was your specific role versus the team's?"
- "How did you measure the outcome quantitatively?"
- "What did the resistance look like, specifically? Quote someone."
- "What would you do differently?"
Most candidates rehearse the initial story but fail the probes. The workbook lists 4-6 probes per question type so you can rehearse the full conversational arc.
Component 3: Story-bank worksheet. A grid mapping your prepared stories to the four signals. The worksheet surfaces signal imbalance: leadership tends to get over-prepared, growth tends to get skipped, and the grid lets you spot both at a glance before the partner does.
Why a Worksheet Beats a Guide
Most behavioral interview guides are reading material: frameworks, sample answers, generic STAR templates. The workbook is interactive in two specific ways:
- You write your stories in the worksheet. Reading templates teaches you what good looks like, but writing your own is what forces the structuring work and exposes the gaps.
- The signal-coverage grid is a checklist. A reading guide doesn't flag that you have three leadership stories and zero growth stories. The grid does.
How the Workbook Adapts for BCG and Bain Fit Interviews
McKinsey's PEI is the most structured of the three MBB fit interviews because McKinsey explicitly uses four named signals. BCG and Bain don't name the signals as cleanly, but the underlying behavioral dimensions overlap heavily:
| McKinsey signal | BCG fit equivalent | Bain fit equivalent |
|---|---|---|
| Leadership | Leadership and impact stories | Leadership + team-fit |
| Personal impact | "Passion for impact" framing | Bain-fit + warmth |
| Drive | Drive and resilience | Motivation + grit |
| Growth | Self-awareness | Self-awareness + collaboration |
The workbook's story-bank worksheet works for any MBB fit interview. The four-signal grouping is a McKinsey-led structure that maps cleanly onto BCG and Bain even though those firms don't name the signals identically.

How to Use the Workbook in 2 Hours
The workbook is built for active completion, not passive reading. Two-hour pattern:
Framework
PEI workbook completion flow
- 01
Hour 1, first 30 min: pick 8 stories
Two stories per signal (leadership, personal impact, drive, growth). Skip stories without quantitative outcomes; partners probe for specifics.
- 02
Hour 1, second 30 min: write each story to 300-400 words
Use the worksheet to draft. Force yourself to include role specificity, the resistance, the measurable outcome, and what you would do differently.
- 03
Hour 2, first 30 min: prepare follow-up probes
For each story, list the 3-4 probes the workbook suggests. Write a one-line answer to each probe. The probe answers are where most candidates lose points.
- 04
Hour 2, last 30 min: record yourself delivering 4 stories
Aim for 90 seconds per story. Listen for filler words, rambling, or skipped impact. Re-record any story that runs over 2 minutes.
Two hours of focused workbook completion gets most candidates from generic STAR templates to PEI-ready material. Add 30 minutes per week for the next two weeks to refine and add more stories.

Verdict
The PEI workbook is the strongest free behavioral prep resource I'm aware of if you're targeting McKinsey, BCG, or Bain. The four-signal structure plus the follow-up probes plus the story-bank worksheet is the specific stack most generic behavioral guides miss.
If your PEI prep right now is a half-finished STAR document or a vague memory of one impactful project, download the workbook and spend two hours completing it. The probe lists alone close most of the partner-round behavioral grading risk.
